When a team needs more than a meeting
Some team problems cannot be solved in a status update. A structured offsite helps when delivery has stalled, trust has eroded or a leadership change has left ownership unclear.
What a session covers
- Building enough trust to make hard conversations possible, often through structured personal-history exercises before moving into delivery topics.
- Surfacing real blockers to delivery in a psychologically safe environment.
- Introducing disciplined approaches to experimentation and prioritisation, particularly relevant in technical and engineering environments.
- Strengthening how the team listens, challenges ideas, and reaches decisions.
- Clarifying ownership and authority, especially where a gap in leadership has left decisions unclear.
- Producing a concrete, agreed set of actions with named owners and review points.
A full day that ends with owners
I run these from half a day to several days, depending on your situation, in person or remotely. Around 20 people is the ideal size for close, high-level collaboration. I have also run sessions of around 50, which suit a mix of learning and collaboration. At that size it is harder for everyone to contribute, so I plan the format with that in mind. You leave with an agreed way forward.
Agenda: Each part combines a short framing, group activity, reference material and a concrete follow-through action. The day ends with agreed actions, named owners and review points.
Accessibility: I adapt pacing, movement and ground rules for the people in the room, including neurodivergent participants.

When this is useful
- A team’s delivery has stalled and the reasons aren’t fully understood, even by the team itself.
- Trust or communication has broken down and needs rebuilding before other work can progress.
- Leadership has changed or is temporarily absent, and decision-making has become unclear.
- A team wants a structured, evidence-informed way of prioritising experiments rather than ad hoc discussion.
When this isn’t the right fit
This is not the right fit if the team only needs a routine status meeting or if there is no willingness to discuss blockers, trust and ownership openly. A focused offsite can establish owned actions and clearer norms, but it is not a substitute for any longer-term leadership or delivery support those actions reveal.
